Bonfire Studios, the developer behind the upcoming multiplayer game Arkheron, is reportedly facing internal frustration over management’s reliance on artificial intelligence, alongside concerns about development delays, spending decisions and recent layoffs. A new investigation published by Insider Gaming on October 27, 2026, alleges that studio leadership repeatedly used Anthropic’s Claude AI to evaluate developers’ work, sometimes forcing teams to revisit decisions after weeks or months of development.

The investigation, conducted by Insider Gaming’s Mike Straw, draws on accounts from anonymous sources familiar with the studio’s operations. Those sources describe growing tensions between developers and leadership, with AI-generated criticism allegedly contributing to production setbacks and declining confidence in management.

According to the report, studio leads regularly discussed consulting Claude during internal meetings, sometimes spending hours using the AI assistant to evaluate ongoing development work. Employees reportedly became frustrated when completed or partially finished features were subjected to repeated scrutiny based on the tool’s responses.

One source suggested that AI-generated feedback could identify problems simply because the system had been prompted to search for them, regardless of whether those problems were genuine. Developers allegedly had to address such criticisms even after investing considerable time in their work.

The reported reliance on AI also affected Arkheron’s production schedule. Sources claimed that repeated revisions contributed to delays involving playtests and announcements. Although employees had reportedly raised the possibility of publicly explaining the studio’s AI usage, the investigation found no established plan to communicate those practices to players.

Beyond AI, the investigation raises questions about Bonfire Studios’ financial management. One source alleged that the company spent substantial amounts on services that went largely unused for extended periods.

The report also claims that studio leadership was preparing to meet with publisher Drimage to address concerns surrounding the project’s progress. However, the specific outcomes of those discussions have not been established.

Bonfire Studios was founded in 2016 by former Blizzard chief creative officer Rob Pardo and other industry veterans. Arkheron is the company’s debut project, following a development period spanning several years.

The game is an isometric player-versus-player-versus-environment (PvPvE) title built around team-based combat. Its Ascension mode features 15 teams of three players battling enemies and rival squads while climbing a tower, culminating in a final confrontation. A separate mode, Spires, focuses on direct 3v3 combat.

Despite the lengthy development process and public playtesting, Arkheron has yet to receive an official release date. The latest allegations raise questions about how internal production challenges could affect its remaining development, although the report does not establish whether the game’s launch will be delayed.

Bonfire Studios has also recently reduced its workforce by seven roles. The layoffs were first reported by Chris Kerr at Vertical Slice, with the company confirming that it was reorganizing resources around Arkheron’s upcoming launch.

Responding to Insider Gaming, Bonfire denied that the layoffs were connected to artificial intelligence. The studio attributed the reductions to its operational needs as it approaches release and adjusts following the addition of a publishing partner.

Insider Gaming reported that the cuts primarily affected publishing and administrative positions, although contractors, including developers, were also impacted. The company did not substantively answer several questions concerning its use of AI in development and management decisions.

The situation reflects broader concerns about generative AI’s role in game production. Similar tensions have emerged elsewhere in the industry, including employee concerns about AI pressure and management decisions at Electronic Arts. However, the allegations surrounding Bonfire specifically concern AI-assisted evaluation of developers’ work and its reported effect on production timelines, rather than confirmed replacement of employees with AI systems.

The allegations remain based on anonymous accounts and have not been independently established. Bonfire has rejected an AI connection to its layoffs but has not publicly provided a detailed response to the other claims.

For players following Arkheron, the immediate uncertainty concerns the game’s release schedule. Bonfire has indicated that additional announcements are coming soon, but no specific launch date has been confirmed.
