    Garry Newman Says s&box Launch Failed as Major Changes Begin

    Facepunch founder Garry Newman has given a blunt assessment of s&box’s launch, saying the release and subsequent free weekend both failed to deliver what the studio wanted. Responding to a video from s&box creator Eridiium, Newman said Facepunch had hoped to launch quietly and build momentum over time, but instead damaged the game’s reputation and alienated parts of the Garry’s Mod community. His comments also outlined several substantial changes now planned for the platform, including new character models, tighter Playfund curation and a different approach to installing community content.

    Newman described the situation as demoralizing and embarrassing, acknowledging that s&box was not ready when it launched on Steam in April. Facepunch had deliberately avoided a major promotional push at release, with Newman writing at the time that the team wanted players to find the platform organically rather than have it aggressively marketed to them. The game launched with a Mixed Steam rating, and its current Steam page still shows a sharply divided reception.

    The studio is now changing one of s&box’s most recognizable visual choices. Newman said he still personally likes the exaggerated, sausage-like citizen models, but Facepunch is moving toward more realistic human characters after sustained criticism from players. That shift has already started appearing in recent updates, with the September 29 build introducing Citizen 2.0, including a refreshed face, new eyes and additional body customization options such as neck, chest, waist, nose and chin adjustments.

    Content discovery is another major target. Newman said the platform currently suffers from having too much low-value material, arguing that even strong games become difficult to find when they are surrounded by hundreds of tech demos, clickers and unfinished projects. Facepunch intends to address that through more active curation rather than continuing to rely on volume alone.

    Playfund, the system that pays creators when people play their games, is also being reworked around that problem. Newman said Facepunch plans to greenlight or blacklist projects from monetization so low-effort content is not rewarded simply for attracting short bursts of attention. The original Playfund model was designed to pay creators according to player activity without forcing every experience to use conventional microtransactions, and Facepunch doubled the annual fund to $1 million after s&box launched.

    The company has already been adjusting discovery systems throughout 2026. Updates have introduced clearer package labels, improved recommendation signals and tools intended to surface recently updated or higher-quality experiences. Newman’s latest comments suggest Facepunch now believes those incremental changes are not enough and that stronger editorial control will be needed to prevent the platform’s best projects from being buried.

    Facepunch is also reconsidering one of s&box’s fundamental differences from Garry’s Mod: how players access community content. The current platform is built around one-click streaming, allowing users to enter games without manually subscribing to or installing them first. Newman now says maps and games are moving toward a more Steam Workshop-like subscribe-and-install model, a notable change from the current system and from Facepunch’s earlier position that users should not need to manage addons manually.

    That does not necessarily mean s&box will simply revert to Garry’s Mod’s exact Workshop structure. The existing system remains deeply integrated with s&box’s backend, creator tools and package infrastructure, while Steam Workshop is already used separately for areas such as community clothing. Newman’s comments instead point to Facepunch borrowing the familiar subscription model for playable content as it tries to make ownership, installation and discovery easier to understand.

    The studio’s difficulties are not entirely new. In its April post-launch update, Facepunch acknowledged complaints around performance, AI-generated content and expectations that s&box would function more directly as Garry’s Mod 2. Newman argued then that the project was intended to be a broader engine and platform, but also said Facepunch would continue changing it based on player feedback.

    His latest response is considerably more direct about how poorly that strategy has worked so far. Rather than defending the launch, Newman now appears to be accepting that Facepunch needs to rebuild parts of the platform around player expectations, better content curation and clearer access to community games. The result is shaping up to be one of the biggest changes to s&box since its Steam release, even if Facepunch has not yet provided a timeline for when all of those systems will arrive.
